A complete roof replacement runs $5,000 to $45,000, typical around $10,000, per the EstimationPro.AI construction cost dataset, 2026. That’s a wide range, and where you land in it is driven by four things: how big the roof is, what goes on it, when you do it, and what the quote includes.
Only two of those are really negotiable.
Material: the biggest lever you control
Roof size is fixed. Material isn’t.
The ranking from cheapest to most expensive is fairly stable: 3-tab asphalt, then architectural asphalt, then metal, then tile, wood and slate at the top. Rolled roofing is cheaper than any of them but belongs on sheds and low-slope structures, not a house.
The interesting part is that the gap between the two cheapest options is small. 3-tab material runs about $100 a square against $150 for architectural, while installation labour is $150 to $500 a square either way. You are saving roughly $50 a square on a job where the crew cost doesn’t move — for a thinner shingle with a lower wind rating.
That makes 3-tab a false economy in most markets. It is the one place where spending slightly more is almost always right.
Metal is where the range genuinely opens up: $4 to $30 per square foot installed, because “metal” spans corrugated panels to standing seam. If metal is on your list, the specification matters more than the category.
Timing: real, but smaller than advertised
Roofing is seasonal. Crews are busiest in the warm months, and when everyone wants a roof at once you’re competing for the same crews and the same delivery slots. Late winter and early spring — and in some markets late fall — tend to be quieter, and quieter tends to mean better availability and more flexible pricing.
Two caveats, and they matter more than the saving.
It’s regional. The slow season in Phoenix is not the slow season in Minneapolis. What’s constant is that demand and weather move in opposite directions, so the cheap window is usually the one that’s harder to work in.
Urgency beats price. If the roof is actively leaking, waiting for a better season costs more than it saves. Water reaching the deck turns a roofing job into a roofing job plus deck replacement, and that upgrade is larger than any seasonal discount.
Timing is worth planning around when the roof is aging but sound. It is not worth waiting on when it isn’t.
Scope: where cheap roofs actually come from

Two quotes for the same house and the same shingle can differ by thousands because they don’t cover the same work.
Ventilation is the one most often missing and the cheapest to include. Ridge vent runs $4 to $12 per linear foot. Attic heat cooks shingles from underneath, so skipping it shortens the life of the roof you just bought.
Flashing is where most leaks start. A quote that reuses old flashing on a new roof is saving a few hundred dollars against the most likely future leak.
Ice and water shield at the eaves is required by code in many cold markets and is not a place to economise in any of them.
Deck repair can’t be quoted in advance, which means a quote with no allowance for it isn’t cheaper — it’s less complete. Ask what the per-sheet rate is if soft decking is found.
What actually saves money
Choose architectural over 3-tab. Better roof, marginal cost.
Plan in the off-season if the roof can wait. Real saving, regional.
Consider a recover if the deck is sound. Skipping tear-off removes a genuine line item — but only when you have no reason to doubt what’s underneath. See can you put a metal roof over shingles for when that’s a reasonable call.

What doesn’t
Sourcing your own materials. It shifts responsibility for the right quantity, the right accessories and any defect onto you, and most warranties assume the installer supplied the material.
Layering onto a questionable deck. The saving evaporates the first time a leak has to be traced through two roofs.
Cutting ventilation or flashing to hit a number. These are small line items protecting large ones.
Deferring a roof that’s already leaking. The cheapest roof is the one installed before the deck needs replacing.
